Your team already has AI. Your programme doesn't.
Why we run every programme on a system of work
Richard Parry
Most of our clients now give their people an AI assistant, inside a secure environment, with shared drives and often their own AI applications. It is a fair question to ask what a system of work adds to that.
The honest answer starts with what it does not add. For drafting a memo, summarising a contract or analysing a data set, a good assistant is as good as anything we use. The published evidence on AI measures people with AI against people without it, and the client with assistants on every desk already has most of that gain.
What it does not have is a programme that works as one. Integrations and transformations rarely fail inside one person's work. They fail between people.
More analysis, and everyone sure they are right
Give ten people their own assistant and ten different folders of context, and you get ten analyses. Each assistant reads what its user gave it and is prompted in its user's way, so the conclusions differ, even when every assistant runs on the same model. Each is well argued, so each person now believes they are right.
The steering committee then spends its time reconciling analyses instead of deciding. Standardising on one AI tool does not fix this: the tool was never the difference. The context was.
What a system of work does that assistants and drives do not
- It works without being asked. Agents built for deals work in the background on Day 1 readiness, TSAs, synergies and risks. A general assistant waits for a prompt and knows nothing about deals until someone explains.
- One record, so everyone decides from the same facts. Decisions, owners, dates, risks and synergies live in one place, connected to each other, and every person and agent works from it.
- Meetings update the plan. When a meeting ends, its decisions come back as proposed updates to tasks, dates, owners and risks, and agents flag what depends on a change. In a folder, a moved date lives in a transcript while another team keeps planning against the old one.
- Everyone involved can take part. A deal involves the buyer, the target, the sponsor and advisers. Before close, the target's people usually cannot be inside the buyer's systems, and outside advisers often cannot use its AI tools. A programme workspace, with access set by role, lets them work in one place.
- Owners approve every change, with a trail. Every agent output is a suggestion until its owner accepts it, and the record shows who approved what and when. When the board asks why a synergy target was cut, the answer is not buried in someone's chat.
- The board pack is built from the record. The steering pack comes from the live programme and is sent shortly before the meeting, so the board, the workstreams and finance see the same numbers. Nobody rebuilds it by hand each week.
- Value is tracked from the underwrite to the result. Synergies are tracked line by line against a baseline set at Day 1, by workstream, through to what is realised.
- The people side is connected. Each key stakeholder has a briefing built from every meeting they appear in, rather than whatever one person told their own assistant.
- One record in every language. On a cross-border deal, each person works in their own language on the same record.
- Each deal makes the next one faster. A finished integration becomes the starting point for the next, and several deals can sit under one value creation plan. For a serial acquirer or a buy and build, that is the whole game.
- The client keeps the programme. When we step back, the whole programme transfers to the client: the record, its history, the packs and the transcripts. A folder of files and a set of chat histories nobody else can open is not a handover.
What we do not claim
We do not claim the system makes each person faster than a good assistant does. Nobody has measured that, including us. What we claim is narrower: a programme run on one record, with owners approving every change, loses fewer decisions, argues less about whose numbers are right and hands over cleanly. Those are the things to measure, and the things to ask any firm, including us, to show you.
None of this is a case against AI assistants. They make each person faster. A system of work makes the people and agents a team.
We run every engagement on atlanticma.ai. Senior practitioners lead the work; the system does the legwork. Talk to a partner about how that would work on your programme.
